The Situation 

Defect data across the Value Stream was recorded manually in Excel sheets by shop floor operators, creating unnecessary admin burden and it wasn't reliable enough for meaningful quality analysis. 

The Challenge 

The goal was to eliminate manual entry entirely and consolidate all defect logs into one system that integrates with the existing MES framework. 

All without disrupting production. 

My Approach

I designed a standardized defect tracking framework compatible with the MES, led the full migration from Excel, and trained shop floor staff until adoption was seamless. 

The Result 

The Value Stream moved from a manual, disconnected reporting to a centralized digital quality log. The shop floor lost the admin burden. The system became the permanent standard across the department.
